I've just taken our church through most of your problems. I'm the head A-V geek at United Methodist Church of Kimberling City, MO.  We use VNC, Vaddio, Kramer, Black Magaic, and other video hardware and software products to produce 1920 x 1080i 59.9494 HD video for use on local TV.  It wasn't without pain, and it hasn't completely gone away. I've learned a few lessons from this School of Hard Knocks that might be useful to you.
